The hiring of artificial intelligence profiles is accelerating. Data scientists, machine learning engineers, AI engineers… these roles have become strategic for many companies. Yet, a large part of recruitment processes still relies on traditional technical interviews: theoretical questions, discussions about past projects, and standard algorithmic tests.

The problem? These methods quickly show their limits when it comes to assessing skills as complex and applied as those required in AI. They often fail to reveal a candidate’s ability to work in real-world conditions, handle uncertainty, or turn a model into an operational solution.

AI roles go beyond simply mastering algorithms. A strong AI profile must be able to:

  • Understand a business problem
  • Choose the right models

A candidate may be able to:

  • Explain how a model works
  • Recite advanced concepts
  • Answer questions correctly

Yet still be unable to:

  • Build a complete pipeline
  • Handle imperfect data
  • Adapt a model to a real-world case

The result: knowledge is assessed, but the ability to deliver is not. We validate “theoretically strong” profiles without knowing how they perform when faced with a concrete problem.

 

3. The Gap Between Past Projects and Real Performance

Interviews often rely on candidates’ presented projects: academic work, professional experience, and personal contributions. But these projects have several limitations:

  • They are difficult to verify
  • They may have been completed as part of a team
  • They don’t always reflect the candidate’s actual role

A candidate can talk confidently about a complex project… without having been at the core of the technical decisions.

Moreover, these projects are often presented in a controlled context, far from real-world constraints: tight deadlines, incomplete data, and shifting objectives.

 

4. The Difficulty of Evaluating Decision-Making

In AI, what truly makes the difference isn’t just the chosen model. It’s the ability to make the right decisions:

  • Which model to use?
  • Which features to select?
  • How to handle missing data?
  • When to stop optimization?

These decisions are often made in uncertain contexts.

Yet, traditional interviews rarely assess:

  • Real-time reasoning
  • Trade-offs and prioritization
  • Managing constraints

This is precisely where real performance matters. A strong AI engineer is not defined solely by their answers, but by how they navigate complexity.

 

5. Toward a More Practical Evaluation

To better evaluate AI profiles, it’s necessary to adopt a different approach.

Put candidates in real situations

Instead of only asking questions, it’s more effective to:

  • Present concrete cases
  • Simulate real-world problems
  • Observe technical choices

These exercises reveal not only technical skills but also reasoning, reflexes, and adaptability.

Evaluate the process, not just the result

What matters isn’t only the model’s performance, but also:

  • The logic followed
  • The ability to iterate
  • How errors are managed

Introduce realistic environments

Simulated environments allow you to:

  • Test practical skills
  • Observe behavior in context
  • Obtain measurable results

They provide a much more accurate view of how the candidate will perform once on the job.

 

Conclusion :

Traditional technical interviews are no longer sufficient to effectively evaluate AI profiles. Too theoretical and declarative, they miss the most important aspect: the ability to solve real-world problems in practical environments. To hire the right talent, companies need to adopt more hands-on, objective, and realistic methods. Putting candidates in real situations, gathering multiple signals, and observing how they work becomes essential to reduce hiring mistakes. In AI, as in many technical fields, it’s not what a candidate knows that matters most, it’s what they can actually do.
